How SABRE Helped RTR Pilates Expand Beyond Its Home Market
Transforming a Successful Regional Brand Into a Scalable National Platform
For nearly two decades, RTR Pilates built a loyal following and a strong reputation in the Washington, D.C. region. Known for its high-energy reformer Pilates classes and premium studio experience, the brand had cultivated a passionate community and a proven business model.
The opportunity for growth was clear.
But expanding into new markets presents a very different challenge than operating within a familiar one. Success in a single region does not automatically translate into scalable growth.
RTR’s leadership recognized that expanding beyond the DMV required more than opening another studio—it required building the infrastructure for a multi-market brand.
To accomplish that, they partnered with SABRE Business Consulting (SBC).
The Challenge
Turning Local Success Into Scalable Growth
RTR had a powerful brand and a strong operating model, but expanding into new markets required solving several critical questions:
- Which markets offered the strongest opportunity for expansion?
- What operational systems needed to be strengthened before scaling?
- How could RTR maintain its premium client experience in a new market?
- What leadership structure would support multi-location growth?
- How could expansion decisions be guided by data rather than instinct?
Without a structured expansion strategy, even successful brands can struggle when entering new markets.
RTR wanted to ensure their first out-of-market location set the foundation for long-term national growth.
The SABRE Approach
Building the Systems Before Pursuing Expansion
SABRE Business Consulting began by conducting a comprehensive strategic review of the business.
Rather than immediately searching for real estate, SBC worked alongside RTR leadership to strengthen the underlying systems that would support expansion.
The consulting engagement focused on four core areas:
Customer Strategy
Through data analysis and market research, SABRE helped RTR define its prime customer avatar with clinical precision. This insight became the foundation for identifying markets where RTR’s premium fitness experience would resonate most strongly.
Expansion Strategy
SBC developed a disciplined expansion framework, including market selection criteria, operational readiness benchmarks, and financial assumptions required to support sustainable growth.
Unit Economics
The team worked with RTR to pressure-test the financial model behind new locations, ensuring that labor structure, pricing, and operational requirements would support healthy performance in new markets.
By the end of the consulting process, RTR had something many boutique fitness brands lack when they begin expanding: a clear, repeatable system for growth.
Market Selection
Why Philadelphia Emerged as the Ideal Next Market
Using demographic analysis and customer data, SABRE identified the Philadelphia region as the most strategically aligned expansion opportunity.
Philadelphia offered several key advantages:
- Strong demographic alignment with RTR’s existing customer base
- Growing demand for premium boutique fitness experiences
- A large population of wellness-oriented consumers
- Proximity to RTR’s home market, allowing leadership to support early expansion
With the market validated, SABRE then led the real estate search.
Real Estate Execution
Finding the Right Location for RTR’s First Out-of-Market Studio
RTR identified the Philadelphia market in September and signed a lease within six months.
The team reviewed more than ten potential locations, ultimately touring four before selecting the ideal site at Narberth Square.
Located at 650 Montgomery Ave., Narberth, PA, the development offered several advantages critical to RTR’s operating model:
- Strong household demographics
- Dedicated parking for members
- Accessibility for the surrounding Main Line communities
- A lifestyle-oriented retail environment aligned with wellness brands
Equally important, the new construction allowed RTR to design the studio specifically for its class experience.
The 2,766-square-foot space will feature 16 reformers in RTR’s signature open layout, creating the high-energy training environment that defines the brand.
The studio is scheduled to open in August 2026, with preview classes beginning August 1 and a grand opening on August 8.
The Results
A Platform for National Expansion
RTR’s Philadelphia studio represents far more than a single new location.
It represents the successful transition from a regional operator to a scalable brand.
With the systems and strategy developed through SABRE’s consulting process, RTR now has a framework for expanding confidently into new markets.
The company’s growth roadmap includes:
- 3 additional locations by the end of 2026
- 8 locations in 2027
- 10 locations in 2028
Philadelphia serves as the blueprint for that expansion.
By validating market selection, strengthening operational systems, and executing a disciplined real estate strategy, SABRE helped RTR achieve something that many brands struggle to accomplish on their own: expansion with confidence and clarity.
Why It Matters
Many companies believe growth is simply about opening more locations.
In reality, successful expansion requires a deeper transformation.
It requires operational discipline, market intelligence, and strategic clarity.
RTR Pilates recognized that difference and chose to invest in building the right foundation before pursuing growth.
Today, their first out-of-market studio represents the beginning of a much larger journey.
And for SABRE Business Consulting, it represents exactly what we help brands do every day:
Turn ambition into scalable growth.
